Best Intercom alternatives for bootstrapped startups (2026)

Updated June 2026

Intercom is a great product with compounding pricing: seats ($29–132/seat/mo annual), Fin AI at $0.99 per “outcome” (a definition that includes customers who simply stop replying), and Copilot at $29/agent/mo. A four-person team on Advanced with modest AI usage clears $900/mo, and documented bill shocks run from $119→$854/mo to ~$4k→$9k/mo. Here are seven alternatives ranked for bootstrapped budgets, with honest verdicts — including the cons of our own product.

1. ConvChatPer-project pricing, unlimited agents (yes, it's ours)

ConvChat — full disclosure: it's our product — exists precisely for the team this article is for. Each website or app project is billed separately on one of three monthly or yearly plans. Yearly pricing is Starter at CHF 49/mo (1,000 conversations, human-operated), Growth at CHF 99/mo (5,000 with AI) and Scale at CHF 200/mo (20,000 with AI); monthly billing is CHF 59, CHF 119 and CHF 240. Every project includes unlimited support agents, with no per-seat fee. Growth and Scale have no AI credits or per-resolution fees. Against Intercom, hiring agent number six costs nothing; adding another project adds another clearly priced project subscription. Email continuation keeps conversations alive when visitors leave the page. The honest caveats: it's a young product built in Switzerland by Appik Studio, with a shorter track record; there's no native mobile app yet; and WhatsApp and Instagram channels aren't here yet. Its AI is simpler than Fin.

  • CHF 49–200 per project — seats never multiply the bill
  • AI on Growth and Scale: no $0.99/outcome or credits
  • Unlimited support agents on every project
  • 30-day free trial, no credit card; free concierge migration
  • Young product, shorter track record
  • AI is simpler than Fin
  • No native mobile app or WhatsApp/Instagram channels yet

Verdict: The best fit when predictable cost is the whole point: every Intercom cost multiplier (seats, outcomes, Copilot) is simply absent. Not the pick if you need Fin-grade AI automation today.

2. CrispFlat per-workspace pricing, mature product

Crisp is the classic budget escape from Intercom: flat per-workspace pricing with unlimited conversations on every plan, a free 2-seat tier, and mature multi-channel support (WhatsApp, Messenger, email). Plans run Mini $45/mo (4 seats), Essentials $95/mo (10 seats) and Plus $295/mo (20 seats), with extra seats at $10/mo — still dramatically cheaper than Intercom for most small teams, and the product is genuinely liked (Capterra 4.6/5, G2 4.5/5). Two caveats from recent history: Crisp repriced in late 2024 without grandfathering (Pro was $25, Unlimited $95), and the February 2026 “AI Core Update” made its AI credit-metered on every plan — roughly 90 automated conversations a month on Mini, 450 on Essentials, 1,350 on Plus. Billing is per workspace, so each extra brand or site is a separate bill. Its Trustpilot score (1.8/5) reflects billing disputes, not product quality.

  • Unlimited conversations on every plan
  • Free 2-seat tier; far cheaper than Intercom
  • Mature multi-channel support and integrations
  • AI is credit-metered since Feb 2026
  • Per-workspace billing multiplies across brands
  • Repriced in late 2024 without grandfathering

Verdict: A solid, proven step down in cost from Intercom for a single busy site — as long as the AI credit allowances and per-workspace billing fit how you operate.

3. Plain“AI included” for B2B SaaS, per seat

Plain is the most credible “Intercom, but sane pricing” option for B2B SaaS teams — and the closest tool to ConvChat's own positioning, which we say openly. It also markets AI as included: Foundation is $35/seat/mo (capped at five seats) with 2,000 AI credits a month in the price, and Horizon is $299/mo including three seats (+$99 per extra seat, capped at ten). The experience is fast, minimal and keyboard-driven, and it integrates deeply with the way SaaS teams support customers (Slack-first support, API-centric workflows). For a bootstrapped startup the math works well at small seat counts: three seats on Foundation is $105/mo, with AI usage covered by credits rather than per-outcome fees. The limits to know: it's per-seat with hard seat caps, the AI allowance is a credit pool rather than unmetered, and it's focused on B2B SaaS — less natural for e-commerce or multi-site agency work.

  • Excellent, fast, keyboard-driven UX
  • AI credits included in the seat price
  • Built for B2B/SaaS support workflows
  • Per-seat with hard caps (5 / 10 seats)
  • AI is a monthly credit allowance
  • Narrow focus: less fit for e-commerce/agencies

Verdict: For a bootstrapped B2B SaaS under ten seats, Plain is a genuinely strong Intercom replacement. The trade against ConvChat is per-seat pricing and AI credits versus per-project, by-volume billing.

4. ChatwootOpen source — pay with ops instead

Chatwoot is the open-source path out of Intercom: a multi-channel shared inbox you can self-host for free with full data control, or run as a cloud service at $19, $39 or $99 per agent per month. For a technical bootstrapped team, self-hosting converts a SaaS bill into an infrastructure-and-time cost — which can be a great trade if you already run servers, and a poor one if you don't. Budget honestly for upgrades, backups, scaling and security patching; the maintenance burden is real and ongoing, and it lands on the same engineers who should be building product. The Captain AI agent is credit-metered, so AI isn't free even when hosting is. Cloud Chatwoot is straightforward but per-agent, so the bill grows with headcount like Intercom's does — just from a much lower base and without per-outcome AI fees.

  • Self-host free with full data ownership
  • No per-outcome AI fees (credits instead)
  • Multi-channel inbox, active open-source project
  • Real, ongoing self-hosting maintenance burden
  • Cloud is per-agent pricing
  • Captain AI is credit-metered

Verdict: The right choice if engineering time is genuinely cheaper for you than a subscription, or if data control is non-negotiable. Otherwise the hidden ops cost eats the savings.

5. TidioSMB-friendly, but three meters

Tidio looks bootstrapped-friendly at first glance: a free tier, Starter around $29/mo, Growth around $59/mo, polished e-commerce integrations and marketing automation (Flows). The upper tiers jump to $749 (Plus) and roughly $2,999/mo (Premium). The Lyro AI agent is a separate add-on from about $39/mo for 50 AI conversations. The catch for a team fleeing Intercom's usage-based billing is that Tidio is also usage-based, three ways at once: Lyro conversations, billable conversations and Flow triggers are metered separately, and by default the plan auto-upgrades when you reach 95% of any quota. Reviewers document bills silently doubling ($32→$64, $25→$120); disabling auto-upgrade means conversations stop entirely at 100%. It's a good product for e-commerce, and the entry pricing is genuinely accessible — just go in with eyes open about the meters, because surprise bills are exactly what you're trying to escape.

  • Accessible entry pricing and a free tier
  • Strong e-commerce integrations and Flows
  • Lyro is a capable AI agent
  • Three separately metered quotas
  • Default auto-upgrade at 95% — silent bill increases
  • AI is a paid add-on with its own quota

Verdict: Fine for e-commerce SMBs who will actively watch quotas. If you're leaving Intercom to escape usage-based surprises, Tidio has its own version of them.

6. Tawk.toFree — for when $0 is the budget

If the honest answer to “what's our support budget?” is zero, tawk.to is the legitimate option: genuinely free with unlimited agents and unlimited sites, no trial clock, monetised through add-ons (branding removal ~$19–29/mo, AI Assist $29–399/mo) and optional low-cost hired chat agents. Coming from Intercom it will feel spartan — no Fin-class AI, no workflow engine — but it answers chats, and for a pre-revenue project that's the whole job. The documented trade-offs: unreliable mobile push notifications (missed chats), widget overlay glitches on some sites, forced “powered by tawk.to” branding unless you pay, and a dated interface. Once you're configuring it like a business — AI plus branding removal lands around $48–430/mo — you've left free territory and should compare paid tools properly. Until then, it's a fair choice and we won't pretend otherwise.

  • Genuinely free — unlimited agents and sites
  • Native mobile apps
  • No usage meters at all on the free core
  • Reported unreliable push → missed chats
  • Forced branding unless paid
  • Dated UX; AI costs $29–399/mo extra

Verdict: The right call at $0 budget. The moment chat starts producing revenue, the reliability trade-offs start costing more than a cheap paid tool.

7. ZendeskSideways, not down, in cost

Zendesk appears in every Intercom-alternatives search, so let's be straight: for a bootstrapped startup it's a sideways move on cost, not a saving. The Suite runs $55 (Team), $115 (Professional) and $169 (Enterprise) per agent per month billed annually, with the slimmer Support Team plan from $19/agent. AI billing rhymes with Intercom's: automated resolutions cost roughly $1.00–2.00 each, advanced AI is a $50/agent/mo add-on, and since January 2026 usage above your committed volume is billed automatically as overage with no cap and no prior warning. What you get for that money is different, though — a true enterprise help desk with ticketing, voice/IVR and deep reporting, proven at massive scale. If your actual problem is ticket workflows and compliance rather than Intercom's price, Zendesk is a legitimate answer. If the problem is the bill, it isn't.

  • Full help desk: ticketing, voice/IVR, reporting
  • Proven at enterprise scale
  • Cheap entry point in Support Team ($19/agent)
  • Per-agent + AI add-on + per-resolution fees
  • Automatic, uncapped overage billing since Jan 2026
  • Same compounding cost shape as Intercom

Verdict: Pick it for help-desk depth, not for savings — the pricing model has the same multipliers you're trying to leave behind.

Frequently asked questions

Why is Intercom so expensive for small teams?
Because three multipliers compound: per-seat plans ($29–132/seat/mo annual, $39–139 monthly), Fin AI at $0.99 per outcome, and Copilot at $29/agent/mo, plus pay-as-you-go channels. Each new hire and each busy month raises the bill. Documented examples include jumps from $119 to $854/mo and from roughly $4k to $9k/mo.
What counts as a Fin “outcome”?
Since March 2026 Intercom bills Fin per outcome, and the definition includes “assumed resolutions” — conversations where the customer simply stops replying, solved or not. That makes AI costs hard to forecast from your ticket volume alone.
What's a per-project Intercom alternative with AI included?
ConvChat starts at CHF 49 per project with unlimited agents. Growth and Scale include the AI assistant with no credits or per-outcome fees. Tawk.to is cheaper (free) but its AI Assist is a $29–399/mo add-on. Plain includes 2,000 AI credits/mo in its $35/seat price.
Is any alternative's AI as good as Fin?
Honestly, no — Fin is a leading AI agent, and that's a real reason teams stay on Intercom. The alternatives here (including ConvChat's assistant on Growth and Scale) handle FAQ-style deflection and handoff well, but they don't match Fin's depth of automation. The question is whether that gap is worth per-outcome billing for your volume.
Can I keep Intercom cheap as a bootstrapped startup?
Somewhat: Essential at $29/seat/mo annual with Fin and Copilot left off is the floor, and small teams can live there for a while. But costs rise with every seat and every Fin outcome you later enable, which is why many bootstrapped teams eventually move to per-project tools.
How do I migrate off Intercom?
Export your contacts and conversation data, swap the messenger embed for the new widget (one snippet), and rebuild key saved replies and automations. ConvChat offers free concierge migration during the 30-day trial — our team does the move with you.
